The project

The insurer wanted a development programme to help employees understand the commercial realities of operating in a softening insurance market. Following an extended period of hard market conditions, many underwriting, broking and client-facing employees had limited experience of managing increased pricing pressure, heightened competition and more challenging broker and client negotiations.

The business recognised the need to strengthen commercial understanding across key functions and ensure employees had a broader appreciation of how insurance organisations create value. The programme needed to provide a consistent understanding of the factors that influence profitability, performance and growth, while helping employees understand their role within the wider insurance value chain.

The insurer wanted participants to:

  • Understand the relationship between premium, claims, expenses, capital and reinsurance

The solution

We designed an interactive workshop to help participants understand how value is created across the insurance value chain and how business performance is affected throughout the insurance cycle. Rather than relying on traditional classroom teaching, the workshop placed delegates in the role of decision-makers within a commercial insurance business operating in a soft market environment. Delegates were challenged to balance growth ambitions against profitability, capital requirements and shareholder expectations whilst responding to increasing pressure from brokers and clients.

Through a combination of facilitated discussions, practical activities and a business simulation, participants explored the interconnected relationship between underwriting, claims, expenses, capital, reinsurance and pricing. They learned how insurance businesses generate financial, business and operational returns, how performance is measured, and how individual decisions can influence overall business outcomes.

Participants analysed core insurance performance metrics, including loss ratios, combined ratios and return on capital, to identify where value is created and where it can be eroded. They examined the impact of claims volatility on capital requirements and explored how appropriately focussed reinsurance can be used strategically to manage risk, protect earnings, support growth, and relieve capital.

A key focus of the workshop was helping participants understand how every aspect of the insurance business is reflected when pricing. By working through realistic scenarios, delegates developed a better understanding of how expected losses, expenses, capital charges and profit requirements combine to determine an appropriate price for risk.

The workshop also addressed one of the organisation’s most pressing challenges: enabling teams to have more effective conversations with brokers during soft market conditions. Delegates explored how broker relationships can create value beyond price and commission by focusing on risk quality, service, claims expertise, market insight and long-term partnership development.

By linking commercial decision-making directly to business performance, the workshop provided participants with a practical framework for navigating the realities of a competitive insurance market while maintaining underwriting discipline.

The outcome

The workshop significantly improved participants’ understanding of how insurance businesses create value and how their individual decisions contribute to overall performance.

Participants left with a much stronger appreciation of the relationship between profitability, capital, insurance risk and reinsurance strategy. They developed the confidence to interpret key performance measures and use them to assess business performance more effectively.

Participants gained a deeper understanding of technical pricing and the consequences of pursuing growth without adequate consideration of risk-adjusted returns. This helped reinforce the importance of underwriting discipline during periods of increased market competition.

The workshop transformed how many participants approached broker and client conversations. Rather than focusing solely on premium levels, delegates were better equipped to discuss broader drivers of value, including risk management, claims performance, sector specialism, service quality and long-term partnership outcomes. This enabled more commercially meaningful conversations and helped shift negotiations away from price alone.

Feedback from participants highlighted increased confidence in both understanding and challenging pricing decisions, stronger awareness of how capital is deployed within an insurance business, and a clearer understanding of the strategic role that reinsurance plays in supporting sustainable growth.

Ultimately, the workshop provided a common commercial language across underwriting, broking and support functions, enabling employees to make better-informed decisions and contribute more effectively to the organisation’s long-term performance. In a market where pricing pressure was increasing, participants were better prepared to balance growth opportunities with profitability, creating a stronger foundation for sustainable value creation throughout the insurance cycle.
